This is the career person that loves deadlines, they love that dopamine hit when they get an achievement. It changes the entire dynamic of the team. Ashley Stahl So, the way that I think about that is that, first of all, let’s go back to psychological safety is a function of two things. What I would say is build your credibility, build your platform of credibility, based on your competence, little by little so that people will listen to you because, then, if you keep doing that, little by little, you’ll be able to influence your peers and then your boss. Our individual contributors are utilizing the techniques of being more coach-like and utilizing the growth mindset with our customers. Yes. Any frameworks, books, tools? Yeah. In fact, I brought in a teacher for an entire day for my company just to teach everybody in the company a growth mindset. Absolutely. I mean, if we’re talking about bullying or harassment or public shaming or outright manipulation, that’s completely out of bounds. Do we have any quantifications on any of that? Is that kind what the building blocks here? Pete Mockaitis Yes. It makes some good sense to me. And at Leader Factor, we could find those 140 behaviors? It’s just being more coach-like. So, early in my career, I was in manufacturing and I would have ideas about performance improvement, for example, for a process but I didn’t want to say anything because I was a rookie and I didn’t have permission rights, the informal socio-cultural permission rights. You’ll have more value on the open market.”, We had one person once who got pretty huffy about that and they were pretty upset about it, and they said, “Well, I disagree with you and we’re going to have to have further conversation.” Great. I’m sitting here, I’ve got a mouse in my hand that’s a gaming mouse with lots of different buttons that are assigned to macros. And so, if, as a leader, you can say, “You know what, I tried this and it didn’t work out that well. Well, one of the things you need to do, if you have a boss, let’s just talk to the folks who have a boss, what you want to do is you go to your boss with an idea, and you say, “I want to do this.” What you really need to do is go to your boss with a business case. What are some of the things that you and your wife are doing to try to get some normalcy or some type of pattern going? There are some performers that they’re great, we love them, we give them the most percent, that will be a 5% raise plus they get a bonus based on whether or not we hit our goals as a company. Andrea Wanerstrand I just kind of cranked this out in like 20 minutes.” Often, it’s sort of like a design task because I’m not great at that, it’s like, “Oh, this is amazing. So, back-tasking means something is so automatic it can be done in the background and requires no attention and, thusly, we’re pretty much only really doing one thing as far as our attention is concerned. What I would say in response to that question, Pete, would be that if you’re an individual contributor, and contributor, you, by definition, probably don’t have  power and so you feel at a disadvantage. You’ve got emotional reactions to stuff people say and they can pick up on those and not feel so safe afterwards. And those challenges transform the hero into a better version of themselves. And there’s the hard data to back it up. Well, that’s exciting. So, when you actually realize that, you start learning the skillsets that allow you to be a good investment. Well, that’s a wild cross section of experience, so that just sort of sets the stage for you know a thing or two about careers, discovering direction, designing your dream career, and more. And what are they doing? We did that about five years. As we talked to each other and I was helping with the bed, and we started telling each other stories and those kinds of things. It’s okay to be human that way because that communicates some very important things but it crosses a line when it becomes disparaging, when I’m rolling my eyes, when I’m being dismissive of what you’re saying. Well, then, having established that, folks are buying, “Okay, that sounds cool. So, stage one is inclusion safety, stage two is learner safety, stage three is contributor safety, and then, as I said, stage four is challenger safety. And to contribute is also, really, a very basic human instinct to want to make a difference, to be able to participate in that value-creation process. Good old Bob Ross. Oh, man. It’s something to consider, but it will never be as important for your career path as your core skillset. Dehumanizing, yeah. And I think when you are in that place where you’re doing some forgiveness and that sort of fuels determination in terms of, I guess, the term killing them with kindness comes to mind, it’s like, “I’m going to take this masterfully.” And in so doing, you stick it to them. Dave Crenshaw You need to actually make a business case for yourself. Pete Mockaitis No, I think you’ve got it. I’m feeling rested and ready to go. The word is an inelegant and improper word to describe various things that could be happening. So, I had to make some updates and some adjustments to address, in particular, that issue; the channels of communication. Pete Mockaitis Oh, we got to talk about that. And the teams are filled with highly intelligent, very talented people, but they don’t perform at the same level. Okay. Ashley Stahl In the next conversation, we said, “Listen, we’re not letting you go, you have two months, we you to find another job. And the reason I’m a big fan about it is when we keep going back and trying the old ways, it doesn’t allow us to adapt to today’s environment or tomorrow’s environment. And you might actually realize that what you need to talk with the individual about is something that’s new to them or the challenge is really steep so you might have to do a little teaching. Okay. Everybody is a special little snowflake working in government offices and they will get their share of weird constituent phone calls. For me, innovation is leaping forward because I just think about the podcast, you know. You might do a form of evaluation. And then you need to gather a thousand more hours to become the master coach. Pete Mockaitis Every day, those four characters exist in story because those four characters exist in you, and all four exist at the exact same time. We’ve had plenty of these conversations where somebody comes in and they say that to us, they say, “I think I’m worth this. So, little things, it started 20 years ago with me doing the same principle, looking at my workspace, looking what I was saying, and saying, “How can I gain some time?” And every little change has added up and made that happen. I hear you. And so, that’s the sort of thing that this book teaches you to do. Correct. So, for the last few years, we’ve really been dedicated to expanding our leaders as well as our frontline salespeople with our curiosity through coaching. And even then, it’s not like a great feeling stranger either, is it? The page that I turned to is that you need to understand that there’s always something “below the line.” So, you’re negotiating, it’s a package deal, there’s this bestselling author that you want to speak at your conference, they’re $50,000 to take the stage, there is something that that author wants more than money. I also went down to the bottom of the California building, downtown L.A., during my internship, and I would answer all of the protester grievances, so that was where I learned how to handle a lot of angry energy and kind of neutralized it and keep my people skills at bay, and those are just a couple of things. And so, depending on what industry or business you’re in, the power of being more coach-like with your team, if you’re a project manager or if you’re a people person, people leader, if you will, the results are very similar in the fact that when you enable innovation and creativity through the power of coaching, you’re going to get extraordinary results compared to those that perhaps don’t embrace a growth mindset. And there’s just hundreds of reasons why that’s a fantastic thing to do. And then, number two, you protect that person in the process. And that sounds crazy, but then you look back, and I go, “Wait. It was published many years ago, still extremely timely and relevant. Sometimes the psychological safety is very low, sometimes it’s kind of in the middle, sometimes it can be quite high which can allow us to do some pretty astonishing things as individuals. Tell me, first of all, how do we get this behavioral guide? I love Rumi’s quote, “Act or live as if the universe is rigged in your favor.” I have found that that quote has given me so much peace at times where whatever is happening for me in my career or my life, I can’t make sense of it, I always trust that there’s something working in my favor, and it just hasn’t been revealed to me yet. Can you share some of the hardest-hitting research that really shows that that’s important for teams? And so, I think for anybody who feels like something is missing in their career, often what’s missing is a core value or you’re not working within your core skillset. And I like the term back-tasking, I think that’s short for background, things happening as you’re tasking. Pete Mockaitis Number two is about optimal health.
